Ecommerce AI: Turning “Kind of Broken” Into “Spectacularly Broken” Since 2025
Everyone in ecommerce is “using AI” now, which is incredible, because most of you are using it the way people use a treadmill as a coat rack. It’s technically impressive, it cost a lot of money and it is absolutely not doing what it was built to do.
Because right now saying “we use AI” is basically the business equivalent of saying “we drink water.” Congratulations. That is not a strategy. That is survival. And yet there are entire boardrooms nodding along like they’ve just invented electricity when in reality they’ve just plugged a very expensive brain into a system that still thinks “customer” is spelled three different ways across four databases and occasionally as “custmoer” because someone gave up halfway through typing.
Here’s the problem: AI is not magic. It is a multiplier. If your business is messy AI will make it aggressively messy. If your data is confused AI will become confidently confused. And if your systems disagree about reality AI will pick one and defend it like a drunk man arguing about directions while holding a map upside down and insisting north is a feeling.
Because ecommerce companies don’t fail at AI adoption. They fail at AI integration which is much less glamorous and much more like trying to get your entire company to agree on what a blue hoodie is. One system says it exists, one says it’s out of stock, one says it never existed and one says it’s a limited-edition winter hat from 2017 for reasons no one can explain which frankly raises more questions about your catalog than your hoodie.
So when you plug AI into that it doesn’t fix the disagreement. It averages it. Suddenly you’re promoting a product you can’t ship, at a price that loses money, to a customer who might be three different people or possibly a Labrador which would at least explain the sudden spike in chew-resistant returns.
That’s data silos. Every department hoarding its own version of reality like a medieval librarian aggressively guarding scrolls no one else is allowed to read including, at times, the librarian. Marketing has one truth. Operations has another. Finance has a third which is just numbers quietly begging for help and occasionally threatening to unionize.
Then there’s data quality which is deeply unsexy and therefore ignored. Fixing data is like flossing. Everyone agrees it matters, no one does it and eventually something expensive falls out. Except here it’s your margin, your forecasting and your ability to explain to your boss why you just sold 400 units of something you do not physically possess.
And hovering over everything is technical debt which is just a polite way of saying your company runs on ancient code, duct tape and one person named Kevin who “knows how it works.” Until Kevin goes on vacation and your AI starts making decisions based on a column called FINAL_FINAL_USE_THIS_ONE which is immediately contradicted by FINAL_FINAL_USE_THIS_ONE_v2, which is somehow older but also “more correct.”
Now here’s the danger. Badly integrated AI doesn’t just make mistakes. It industrializes them. It turns small errors into fast, scalable, confident decisions. You’re not wrong occasionally anymore. You’re wrong at speed, with charts, dashboards and a cheerful little green arrow telling you everything is “up and to the right.”
So what’s the strategy? Start with reality. One version of the customer. One version of inventory. One version of truth that doesn’t hinge on whoever last opened the file, sighed deeply and decided “this looks right enough” before closing it again. Make your systems talk to each other like adults, or at the very least like coworkers who acknowledge each other’s existence.
Then, and only then, let AI near anything important.
The action is simple and annoying: stop asking “where can we add AI” and start asking “what breaks if this gets automated tomorrow.” Then fix that first even if the answer is “almost everything” which, honestly, is a useful starting point.

Because the real risk isn’t being behind on AI. It’s being ahead on the wrong version of it. And nothing is more dangerous than a fast system that is consistently, confidently and very efficiently wrong. |
